Designed and delivered against the new lifetime-revenue commission model. Four of eight screens
were delivered on 8 April 2026. The thread has been paused since, waiting on a post-launch
review that has not happened.
Delivered
4 of 8 screens
Checkpoints 1, 1.5, 2 and 3 all reviewed and signed off. Six screens are published below, including the three tier options.
Paused since
April 2026
Held for post-launch feedback after the 13 April company launch. That feedback has not arrived.
Blocking
One question
Whether the comp plan shipped as designed. Seven screens are published below, starting with the page as it runs today.
Why this stopped, stated plainly
The design was paused pending a post-launch review after the company launch on 13 April 2026.
That review never took place. It is not a quality or scope issue, and nothing was rejected.
The work simply arrived at the same moment as an ownership transition and a CTO hire.
Four finished screens have been sitting unused for four months. They may still be correct.
They may not, if the comp plan changed after launch. Nobody currently knows which, and that
question takes about ten minutes to answer.
Before and after
The page as it runs today, next to the redesign it was measured against.
Both show the same agent and the same underlying data.
00Today, in productionCurrent state
Captured 3 March 2026. Earnings are split across four separate card groups with no stated
relationship between them, the revenue chart carries two unlabelled 50 percent markers, and
there is no tier or progression concept anywhere on the page. An agent cannot answer "what
do I earn on my next lease, and what would move it" from this screen. That question is what
the redesign was scoped to answer.
Lifetime confirmed revenue leads the page, tier position sits beside it, and the two commission
splits are given equal weight because agents read them as one number. Progress is scoped to the
current-to-next tier rather than the full lifetime bar, per Cassie's 27 March preference.
Terminology follows the locked change from "House leads" to Company Generated Leads.
Figures shown are an illustrative agent profile.

Tier system, three options explored
Three ways to render the same tier ladder, built so the choice could be made by looking rather than
by describing. The naming shown here is one of the five candidate sets that were tested.
Bronze, Silver, Gold, Platinum and Diamond was locked on 26 March. Tier naming was raised
again as an open question on 17 August, so these are live reference rather than history.
02Option A, Progress TrackHorizontal
Stepped horizontal progression. Clean and familiar, reads left to right, and the current tier carries the split callout. Cheapest to build and the least visually distinctive.

03Option B, Level CardsCard set
Each tier as its own card. Most scannable at a glance, heaviest on vertical space.

04Option C, Tier LadderVertical stack
Vertical stack with the current tier expanded and the others compressed. Carries the most detail per tier and it is the only one of the three that feels like climbing. Expanded row shows threshold, both commission rates, and progress to the next tier.

Where the tier work landed
05Full page with tier markers and commission railLocked naming
The resolved direction. Locked naming, a single progress bar carrying all five thresholds as
markers, and a persistent Commission Tiers rail where the current tier expands to show both
splits. This is the version the four delivered screens were built against.

Consolidated view, early exploration
06My Money, tabbed consolidationExploration, not finished
Included deliberately in an unfinished state. This is the Agent Money and Agent Payday
consolidation that was flagged on 17 August as worth revisiting: one surface with Dashboard, My Payday
and Pay Periods as tabs. Panels carried over from another page are still in place and the tab
set is not final. Shown so the direction is visible, not as a proposal.

Designed, not shipped
The remaining four screens
DesignedNot built
Consolidated tab view merging Agent Money and Agent Payday into Dashboard, Leases and Pay
Periods. Revenue-padding display, with padding rendered grey and actual Smart City revenue
green. Grandfathered-agent display logic. Mobile responsive pass.
Locked decisions still standing
Reference
Tiers Bronze, Silver, Gold, Platinum, Diamond. Referral splits 60, 65, 70, 80, 90.
Configurable commissions per agent, so the tier ladder must render dynamically. Advance pay
admin-only. Two comp plans per agent, one house and one referral.

Do the calculations move out of the CRM into Tableau?
Owner: JasonChanges what these screens are
Raised 17 August: CRM stays the system of record, reporting moves to Tableau.
If the agent-facing view remains in the CRM, these four screens stand and become a display
surface reading from elsewhere. If agents are pointed at Tableau instead, this is a
different product and the designs need revisiting before anything is built.
Did the new comp plan ship as designed?
Owner: Smart CityBlocks everything below
The design assumes tiers at $250k, $500k, $1M and $2M, and referral splits of 60 through 90.
If any of that moved after the April launch, the four delivered screens need revision before
anyone builds them. If none of it moved, they are ready to hand to a developer as-is.
Are agents on the new plan today, and how many?
Owner: Smart City
Phase 2 required a GM to move each agent manually, with an ICA addendum. It was never self-service.
If nobody was moved, this page has an audience of zero and the priority changes.
Does revenue padding still exist as a field?
Owner: Smart City
Introduced 3 April to credit agents with prior-brokerage revenue for tier progression. It changes the
progress display, since padding renders grey against green. If it was dropped, one screen
gets simpler. If it stayed, the mobile pass has to account for it.
Who owns this decision now?
Owner: unclearNaming this unblocks the thread
This work was scoped and approved by Cassie. The thread has had no named owner since April.
It is the single reason four finished screens have sat unused, and it is answerable in this meeting.
